SOP to Checklist Transition Strategy
Overview
During the Q4 OKR review (December 2025), Asymmetric made a deliberate strategic decision to pivot away from building complex Standard Operating Procedures (SOPs) toward creating simple, actionable checklists. The rationale: checklists are faster to produce, easier to follow consistently, and can be accelerated significantly using AI tooling.
This shift was driven by observed friction in the SOP-building effort — the work was stalling, blocked by dependencies (ClickUp finalization), and competing with direct client work for bandwidth. Checklists offer a lower-overhead path to the same goal of operational consistency.
The Problem with Complex SOPs
The SOP hub initiative at Asymmetric was marked red in Q4 OKRs, blocked primarily because:
- The ClickUp workspace structure wasn't finalized, making it premature to build a centralized SOP hub within it
- Isalia (Operations) was pulled toward direct client project support, leaving SOP work on the back burner
- The effort required to write comprehensive SOPs was high relative to the consistency gains being realized

The Checklist Approach
Core Principle
Replace lengthy, narrative SOPs with concise, step-by-step checklists that team members can execute without interpretation. Checklists are:
- Faster to create — especially with AI assistance
- Easier to follow — no ambiguity, just sequential steps
- Easier to maintain — shorter documents are simpler to update
- More consistent in execution — reduces reliance on individual judgment for routine tasks
AI Acceleration
The team explicitly committed to using AI to speed up checklist creation. Rather than writing checklists from scratch, the workflow involves:
- Describing the process or task to an AI tool
- Having AI generate a draft checklist
- Reviewing and refining for accuracy and completeness
- Publishing to the team
This approach was already being piloted by Gilbert for Google Ads and Amazon Ads optimization workflows.
Example: Gilbert's Optimization Checklists
Gilbert committed to building tiered optimization checklists for both Google Ads and Amazon Ads campaigns:
- Daily — routine monitoring checks
- Weekly — performance review and bid adjustments
- Bi-weekly — deeper analysis touchpoints
- Monthly — full optimization review
- Quarterly — strategic performance assessment
This structure provides a replicable template for how other service areas can build their own checklist cadences.

Relationship to Other Initiatives
- [1] — The X-Ray client intelligence dashboard addresses the client health visibility gap that was previously expected to be solved by SOPs and dashboards. This reduces the scope of what checklists need to cover on the client-reporting side.
- [2] — Once the ClickUp workspace structure is finalized, checklists should be housed there for team-wide access and task integration.
- Skill Tree — Melissa and Isalia are also building a skill tree in Mural to map required organizational competencies to owners. Checklists should eventually align to skill areas so training and execution are connected.
